Building Open Cloud with Apache CloudStack

The air in the IT infrastructure world has been thick with uncertainty lately. If you work in tech, you know exactly what I’m referring to without me even having to say the name. But let’s say it anyway: the Broadcom acquisition of VMware changed the game overnight. For decades, virtualization was a solved problem, a utility bill you paid without thinking too much about it. Then, suddenly, the pricing models shifted, the partner programs contracted, and IT directors everywhere were left staring at spreadsheets, wondering how to make the math work. It’s a classic case of a market disruption that forces evolution, not just for the end-users, but for the cloud providers who serve them.

This brings us to a fascinating case study coming out of the US Midwest. I’ve been digging into the recent pivot by US Signal, a digital infrastructure company that decided not to just roll over and pass the price hikes to their customers. Instead, they built a life raft. It’s a story that goes beyond just swapping one hypervisor for another; it’s about how a legacy infrastructure provider transformed into a product-led innovator in roughly ten months.

To understand the magnitude of this shift, you have to look at the timeline. We aren’t talking about a five-year roadmap here. The catalyst was concrete: rumors of price hikes followed by the reality of the acquisition. But the response was surprisingly agile. By February 2024, US Signal had their “Tiger Team” of elite engineers isolating the best path forward. They didn’t go with the flow; they went with Apache CloudStack. For those who aren’t deep in the open-source weeds, CloudStack is a massive deal. It’s the engine behind some of the world’s largest public clouds, offering an orchestration layer that rivals the proprietary giants but without the licensing stranglehold.

The decision to move to an open-source KVM-based architecture wasn’t just a technical swap; it was a business survival strategy. They called it OpenCloud. What’s interesting here is the speed of execution. They went from a “what if” conversation in a Grand Rapids office to a beta test by summer, and a live product launch by November. As of early this year, they’ve already onboarded 43 customers and spun up over 650 virtual machines. That might sound like modest numbers compared to an AWS region, but in the world of private cloud and managed services, going from zero to production revenue in that timeframe is sprinting.

The strategy they used to get there is straight out of Geoffrey Moore’s playbook, Crossing the Chasm. When launching a new product, especially one replacing a deeply entrenched industry standard like vSphere, you can’t just market to everyone. You need a beachhead. For this project, the beachhead was Managed Service Providers (MSPs). This was a brilliant tactical move. MSPs are the “middlemen” of IT—they were the ones getting squeezed hardest by the Broadcom changes because they resell these services. By targeting MSPs, the provider tapped into a segment that was desperate for a solution, technically savvy enough to give harsh feedback, and capable of bringing volume quickly.

But technology is only half the battle; the other half is how you sell it. One of the biggest friction points in the cloud market today is the opacity of pricing. We’ve all been there—trying to decipher a cloud bill that requires a PhD in accounting to understand. This new offering took a swing at the hyperscalers by introducing a consumption model that actually makes sense. They launched with two modes: an uncommitted usage model (pay-as-you-go, leave whenever) and a committed consumption model. The latter is particularly clever. Instead of making a customer commit to, say, 100 vCPUs and 500GB of RAM, they commit to a dollar amount. If their workload is CPU-heavy one month and storage-heavy the next, it doesn’t matter. It draws from the same financial pool. This level of flexibility is something the legacy virtualization giants rarely offered, and it bridges the gap between the predictable costs of on-prem hardware and the elasticity of the public cloud.

Let’s talk about the elephant in the room: migration. You can build the best cloud in the world, but if moving data there requires six months of downtime and a team of consultants, nobody is coming. The reality of moving from “Ground to Cloud” or “Cloud to Cloud” is messy. You often don’t have access to the underlying hypervisor of your source environment, especially if you are leaving another provider. To solve this, the team implemented an agent-based migration strategy, utilizing tools like Acronis. By operating at the operating system level rather than the hypervisor level, they rendered the source environment irrelevant. It doesn’t matter if you’re coming from Hyper-V, VMware, or bare metal; the process is the same. They even went as far as offering flat-rate or often fully subsidized migration services. Removing the financial and technical friction of the actual move is probably the single biggest factor in their early adoption rate.

Beyond the infrastructure, the ecosystem plays a massive role. A cloud is just a bucket of resources until you put applications on it. Recognizing that MSPs often sell Desktop as a Service (DaaS) alongside server hosting, they integrated VDI capabilities directly into the tenant environment. This is crucial because latency kills the virtual desktop experience. By keeping the desktops and the application servers in the same logical environment, the performance remains snappy. They are even pushing into GPU acceleration for these desktops, targeting high-value niches like radiology and engineering. This moves the conversation from “we can host your email server” to “we can run your mission-critical, high-performance visualization workloads.”

There is also a strong element of transparency that is rare in this industry. Instead of hiding behind “contact sales” buttons, they published a public calculator and engaged a third-party firm, Cloud Mercato, to benchmark their performance against the big players. The results validated that open-source doesn’t mean “cheap and slow.” It means cost-effective and performant because you aren’t paying a tax on every gigabyte of RAM to a software vendor. The performance metrics showed they could stand toe-to-toe with the major hyperscalers, which is a massive confidence booster for hesitant CIOs.

The human element of this transformation cannot be overstated. You can write code, but you have to retrain your entire workforce. Sales teams that have spent fifteen years selling VMware licenses had to be re-educated on cloud consumption models. Engineers had to get certified in CloudStack. It was a total cultural overhaul. The validation of this effort comes from the customers themselves. When you hear long-time clients—people running serious infrastructure for hundreds of downstream businesses—say that the migration was seamless and that their engineers are actually happier because they aren’t dealing with legacy authentication timeouts and support rework, you know the pivot worked.

This entire saga serves as a wake-up call for the industry. It proves that we aren’t stuck with the vendors we have. The lock-in is often more psychological than technical. With the right mix of open-source technology, transparent commercial models, and a focus on removing friction, alternative clouds are not just viable; they are arguably a better fit for a vast swath of the market that has been ignored by the “cloud-first” narrative of the big three.

As we look toward the rest of the year, the landscape is going to get even more interesting. The initial panic of the acquisition has settled into a resolve to diversify. We are likely going to see more “community-driven” cloud developments. The push for a US-based CloudStack user group and better ISV integrations suggests that this isn’t a solo mission for one company, but a burgeoning movement. The power is shifting back to the builders and the buyers, and away from the licensers. If you are an IT leader still signing massive renewal checks out of fear of the unknown, it might be time to look at what’s happening in the open cloud space. The exit door is open, and the landing looks pretty soft.
